The pick and pack process is the part of fulfilment between a paid order and a parcel on the courier's van: retrieve the items from their storage locations, verify them, pack them safely, label the parcel and hand it over. It sounds mechanical, and that is exactly why it is where fulfilment quietly loses money — a two percent error rate means refunds, reships and support tickets on one order in fifty. Getting the pick and pack process right is mostly about sequence, verification and location discipline rather than equipment.

The six steps of the pick and pack process

  1. Release the order to the floor: confirm payment and stock availability, then group it into a pick wave.
  2. Pick: work a route through locations from a picking list, scanning each item and location.
  3. Verify: check picked quantities against the order before anything is packed.
  4. Pack: choose the right box or mailer, protect fragile items, include any documents or inserts.
  5. Label and weigh: generate the courier label, record the weight and dimensions.
  6. Hand over: scan the parcel onto the manifest so despatch is recorded against the order.

Picking methods and when each one fits

  • Single order picking: one picker, one order. Simple, forgiving, slow — right below roughly fifty orders a day.
  • Batch picking: pick the same SKU for many orders in one pass, then sort to orders. Big gains where orders share items.
  • Zone picking: each picker owns an area and orders pass between zones. Suits large warehouses and wide SKU counts.
  • Wave picking: release groups of orders timed to courier collections, so despatch is smooth rather than a 4pm rush.
  • Pick to light or voice: hands-free confirmation at high volume, worth the cost only once throughput justifies it.

Fix locations before buying technology. Scanning the wrong bin quickly is not an improvement; accurate, unique location codes and tidy bins remove more errors than any system.

Where errors come from

Most mispicks trace back to a handful of causes: similar SKUs stored next to each other, unverified quantities on multi-line orders, items stored in two places, picking from memory instead of the list, and interruptions mid-order. Two controls catch the majority — scan-verify every item rather than ticking it off, and weigh the finished parcel against the expected weight, which flags a missing or extra item before the label prints. Track errors by picker, SKU and location, and the pattern usually points at the layout rather than the people.

Measuring the process

  • Pick accuracy: correct lines divided by total lines picked.
  • Orders picked per hour, measured per picking method rather than overall.
  • Order cycle time: paid to despatched, with the cut-off hit rate.
  • Cost per order, including packaging and labour.
  • Return rate caused by fulfilment errors, kept separate from customer-choice returns.
